The One Habit That Turned My Sales Team Into Machines
By Zach Schleien
It's not a script. It's not a CRM. It's a 15-minute daily habit that transformed my team's close rate.
When I started managing closers, I tried everything. New scripts. Better CRMs. Fancy call recording tools. None of it moved the needle.
Then I implemented one simple habit: daily call reviews.
15 minutes. Every morning. The results were transformative.
How It Works
Every day at 9am, the team reviews one call from the previous day. Not the best call. Not the worst call. A random call.
We listen to 3-5 minutes of it together. Then we discuss:
- What went well? - Start positive. Reinforce good habits.
- Where did the prospect hesitate? - Identify the moment they pulled back.
- What would you do differently? - Let the closer self-diagnose before you coach.
- What's the one adjustment for today? - One thing. Not five. One.
Why This Works
It creates a feedback loop
Most salespeople get feedback quarterly - if ever. Daily reviews compress the learning cycle from months to days. A closer who reviews one call per day improves faster than one who does a quarterly review of 50 calls.
It normalizes coaching
When call reviews are daily, they're not scary. They're just part of the routine. Nobody feels singled out. Nobody gets defensive. It's like watching game film in sports - everyone does it.
It compounds
One small adjustment per day = 20 adjustments per month = a fundamentally different salesperson in 90 days.
The Before and After
Before daily reviews:
- Close rate: 28%
- Average time-to-close: 14 days
- Team morale: "fine"
After 60 days of daily reviews:
- Close rate: 42%
- Average time-to-close: 8 days
- Team morale: significantly higher (they felt supported, not monitored)
The 14-point jump in close rate translated to roughly $25K/month in additional revenue. From a 15-minute daily meeting.
Common Mistakes
1. Reviewing only bad calls. If you only review failures, people hide their bad calls. Review random calls - including wins - and the culture stays positive.
2. Giving too much feedback. One adjustment per day. Not three. Not five. One. The brain can only change one habit at a time.
3. Skipping days. Consistency is everything. The moment you skip a day, the habit starts dying. Treat it like a non-negotiable.
4. Making it about you. Ask questions first. "What did you notice?" "Where did you feel the energy shift?" Let the closer self-diagnose before coaching.
How to Implement
- Choose a call recording tool (Gong, Fireflies, or even Zoom recordings)
- Block 15 minutes every morning - same time, no exceptions
- Pick one random call from yesterday
- Follow the 4-question framework above
- Track the "one adjustment" and revisit it the next day
This habit works for teams of 1 or teams of 20. I've used it myself when reviewing my own calls, and I've used it with closers I've hired.
