Here's exactly how I outsource lead gen on Upwork without sacrificing quality.
What I Outsource
I don't outsource selling. I outsource the parts of lead gen that don't require my expertise:
- Prospect research: Finding companies that fit my ideal client profile
- Contact discovery: Finding the right person's email and LinkedIn
- Initial outreach: Sending the first cold email (from templates I write)
- Follow-up sequences: Managing the cadence of 3-5 follow-up emails
- CRM management: Logging responses, updating pipeline stages
I still handle:
- Writing the pitch templates
- Qualifying interested prospects
- Running sales calls
- Closing deals
The rule: outsource the repeatable, keep the strategic.
How to Hire on Upwork
The Job Post
Be specific. "I need a virtual assistant for lead generation" gets you 200 generic applications. Instead:
"Looking for an experienced B2B lead researcher to find and compile lists of [specific company type] in [specific industry]. You'll research 50 prospects/week, find decision-maker contact info, and send initial outreach emails using templates I provide. Experience with LinkedIn Sales Navigator and cold email tools preferred."
Screening
I look for:
- Previous lead gen experience (not just VA experience)
- Strong English writing (they'll be representing your brand)
- Attention to detail (send them a small test task)
- Reliability (check their Upwork history for job success rate)
The Test Task
Before hiring, I give a paid test: "Find 10 companies in [industry] that match these criteria. For each, find the CEO's name, email, and LinkedIn. Compile in a spreadsheet."
This takes 1-2 hours and tells me everything about their research quality, organization, and attention to detail.
The Training Process
Day 1-3: I walk them through my ideal client profile, show them my CRM, and explain the outreach process.
Day 4-7: They research prospects while I review every entry. Feedback is specific: "This company is too small. Look for $1M+ revenue." "This isn't the right decision-maker. We want VP of Marketing, not Marketing Coordinator."
Week 2+: They're running independently with weekly check-ins. I review outreach metrics (open rates, response rates) and adjust templates as needed.
Cost and ROI
A good Upwork VA for lead gen costs $8-15/hour. At 20 hours/week, that's $640-$1,200/month.
If they generate 50 qualified prospects per week and my outbound conversion rate is 2%, that's 4 sales calls per month from outbound alone. At my average deal size, one closed deal covers 6+ months of VA cost.
The ROI isn't even close. It's one of the highest-leverage investments a solo founder can make - right alongside building a content engine and hiring a closer.
Common Mistakes
1. Hiring the cheapest person. $3/hour VAs exist. They produce $3/hour work. Pay for quality.
2. No templates. If your VA is writing outreach from scratch, the quality will vary wildly. Give them templates with clear subject line formulas and fill-in-the-blank sections.
3. No feedback loop. Review their work weekly. What's the open rate? Response rate? Are the prospects actually qualified? Adjust based on data, not assumptions.
4. Outsourcing too early. If you haven't closed 10 deals yourself, you don't know your ideal client well enough to train someone else to find them. Do it yourself first, then systematize.
